The problem with unlimited revisions
Service businesses lose hours every week to clients who treat the quotation phase as a free brainstorming session. A culture of unlimited revisions trains clients to expect quick turnarounds without commitment. It also signals that your time is not valuable, which weakens future pricing power. The fix is structure, not confrontation — set boundaries up front and clients usually respect them.
Define what counts as a revision
In your quotation T&C, distinguish between clarifications (free) and revisions (limited). A clarification is a tweak to existing scope — small wording changes, minor quantity adjustments. A revision is a meaningful scope change — new line items, alternative configurations, or rework after sign-off. Include the first two revisions free and charge for additional rounds, typically two to five percent of the quote value per round.
Communicate the policy before friction starts
Mention the revision policy in your initial email, on the quote document, and in the proposal call so the client never feels ambushed. When the first chargeable revision arises, send a short note: “Happy to update — this falls outside the included revisions, so a fee of X applies. Should I proceed?” Most clients accept because they value clarity over surprise. The few who push back were rarely going to be profitable customers anyway.
Use revision data to improve discovery
If you see a pattern of clients requesting three or more revisions per quote, the problem is your discovery process, not the client. Add a structured discovery call or questionnaire before quoting so you capture scope, budget, and constraints up front. Better discovery cuts revision rounds in half and lifts conversion rates simultaneously. Treat every chargeable revision as feedback to refine your intake.
