# Supplier Management and Vendor Evaluation: Build a Scorecard That Works

## Why vendor evaluation cannot be informal

Most SMEs choose suppliers based on the first quotation or a friend referral, then discover quality or delivery issues only after losing customers. A structured vendor evaluation process catches these risks before they hit your bottom line. It also gives you negotiating power when you can show data on competing vendors. Treat vendor management as a core function, not an afterthought handled by whoever picks up the phone.

## Design a 100-point scorecard

Split a vendor scorecard across three weighted dimensions: quality (forty points), delivery (thirty points), and price competitiveness (thirty points). Quality covers defect rate, packaging, and consistency across batches. Delivery measures on-time performance, lead-time accuracy, and responsiveness to urgent requests. Price competitiveness benchmarks against at least two other quotes for the same SKU, adjusted for terms and freight.

## Negotiate MoQ without losing the relationship

Minimum order quantities exist because suppliers want predictable runs, so push back with predictability of your own. Offer a forecast or rolling schedule in exchange for a lower MoQ, or commit to a minimum quarterly volume instead of per-order minimums. Sample orders at a small premium can also break the ice with new suppliers before you commit to bulk. Always document MoQ agreements in writing, including escalation clauses if your volume grows.

## Payment terms that protect cash flow

Standard Indian B2B terms range from advance payment to thirty-day credit, with sixty-day terms reserved for trusted long-term partners. Aim for at least net-thirty for steady-state suppliers and use bank guarantees or LC for new high-value vendors. Build in retention clauses for capital equipment, releasing the final five to ten percent after successful commissioning. Never accept terms verbally, the moment cash is at risk you need a signed PO and acknowledgement.
